Clutch change - diaphragm springs already compressed.

Just done a clutch change on my 182, For some reason the diaphragm springs seem to be compressed without the release bearing even touching them. This means when I depress the clutch the 1st 70% of cable/release bearing movement doesn't nothing, and when it does press the diaphragm, its not enough to disengage the plate.
Its valeo clutch and all kits matched up when I checked them against the old one.
This is the 2nd ive done over the years and first gave no issues,
Any silly mistakes I could have made?

fingers will pull in when you tighten the cover up.

Its all in, bolted up and gearbox is reinstalled.

Clutch plate in the wrong way round?
If in doubt fat side out is the general rule.

sorry, kind of misread it. have you checked the daft things first, box seated ok? cable located as it should be?

Put in the same way as the one removed. Fat side was towards gbox IIRC.

Yeah box is fine. All bolts fully tight and no gaps. Cable us fine, u can feel by how much the arm moves that its nothing cable wise.
