It's the thermostat. Change it for a new OE unit and it'll sit half way. I personally put a 182 stat in my 197, but that was more due to the price difference than temperature difference. It's fairly common for the stats to go.

You must be using terrible drill bits then, or too high speed? Are you replacing the discs? If so then angle grinder to take the head off them, the disc will come off then. Best bet would have been to use an impact driver to start with, they would have come out then without any bother.
